I have been engaged in several projects which is similar to ours...
The main reason I think why most of them failed or have failed is because of the unchanging mindset of the owner. No amount of advice can change the direction of the business because the owner has refused to change: the price list, the positioning, and many practices. She/he will defend the past and the business concept/model which is all ready out of synch with the reality...
If the owner will not listen to the consultant, or refuse to accept reality, that business is likely to fail..
